Pipeline Generation System: Turn Strategy into Pipeline

You can know every term in enterprise sales and still have no idea what today’s work is supposed to produce:
Territory analysis. Business plans. Account plans. Big Rocks. Outreach plays. Discovery. New Business Meetings. When these are taught as separate definitions, sellers may complete every task without understanding how one connects to the next.
The result is activity without direction: a full calendar, several completed deliverables, and no clear path from this week’s work to next quarter’s revenue. Chapter 3 gives you the map of the complete Pipeline Generation System. It separates four ideas that are often treated as one:
- The customer’s buying journey
- The seller’s process
- The Pipeline Generation System
- The cadence that runs the system
The buying journey belongs to the customer. The seller’s process mirrors that journey deal by deal. The Pipeline Generation System makes effective execution repeatable across accounts and quarters. The cadence determines when the work is planned, executed, reviewed, and adjusted. At the centre of the system is the New Business Meeting, or NBM. It is the quality gate at which the work must produce one of three honest outcomes:
- A Qualified Pipeline opportunity
- Gaps that require further qualification
- A decision to stop
Everything before this gate is Pipeline Generation. Everything after it is the work of managing and closing an already-qualified opportunity. Understanding that boundary makes it possible to judge whether your Pipeline Generation activity is working—and what each step is supposed to produce.
From strategic direction to Qualified Pipeline
The chapter connects the individual activities of enterprise selling into one operating spine:
Purpose and value → Territory → Business plan → Account plans → Big Rocks → Workstreams → Outreach plays → Discovery → NBM → Qualified Pipeline
Each step has a specific output. That output becomes the input for the next step. A territory analysis should shape where you invest. Your business plan should translate your target into an achievable route to revenue. Account plans should identify where that revenue can come from. Quarterly Big Rocks should determine what matters now. Workstreams and outreach plays should turn those priorities into focused weekly activity.
Discovery then tests whether the original hypothesis is real: whether there is meaningful pain, sufficient urgency, and a potential Champion with the power and influence to move the customer towards a decision.
A glossary tells you what the terms mean. A system tells you why they are in that order—and what each one must produce.
The three operating loops
The system runs through three loops nested inside each other.
The annual loop sets direction
The annual loop determines which territories, accounts, and market opportunities have enough potential to produce the required pipeline and revenue.
The quarterly loop sets priorities
The quarterly loop compares the annual direction with what you have learned. It determines which outcomes matter most now and where the team should concentrate its time during the coming quarter.
The weekly loop executes and learns
The weekly loop is where the work happens. Research, outreach, meetings, and documentation repeat every week. Documentation closes the loop. It turns customer conversations into updated stakeholder maps, stronger messages, new outreach targets, and better decisions for the following week.
The loops operate at different speeds. Weekly evidence should improve weekly execution. Patterns across several weeks should influence quarterly priorities. Only sustained evidence across multiple quarters should change the annual direction. This prevents the system from being redesigned after one difficult week while ensuring that a weak strategic bet does not survive several quarters of evidence against it.

1. Trace your own Pipeline Generation System
Examine how your strategic plans, quarterly priorities, weekly activities, and pipeline outcomes currently connect—and identify where the chain is unclear or incomplete.
2. Identify which operating loop your work serves
Review your current activities against the annual, quarterly, and weekly loops to determine whether each activity supports a clear purpose or is being completed mainly out of habit or compliance.
3. Diagnose why an opportunity stalled
Review a deal that failed to progress and assess which of the essential conditions for a real opportunity was missing.
